Where lead-driven businesses lose revenue between ad click and customer — and how to measure it.

Revenue leakage isn't a single event — it's the cumulative loss that happens at every handoff between marketing, sales, and operations. This playbook maps the journey from ad click to customer and identifies where revenue slips away.

The Revenue Journey

Marketing → Traffic → Lead → Qualification → Assignment → Follow-up → Meeting → Opportunity → Customer → Revenue

Every arrow above is a potential leak point. Most teams optimize the ends (ads, closing) and neglect the middle.

Acquisition Leakage

**What it is:** Spend driving traffic that never becomes a lead.

**Signals:** - High bounce on landing pages - Low form completion rates - Click-to-lead conversion below benchmark - UTM parameters missing or broken

**Measurement:** Click-to-lead rate by channel, campaign, and landing page.

Landing Page Leakage

**What it is:** Visitors arrive but don't convert.

**Signals:** - High exit rate on key pages - Form abandonment - Slow page load - Mobile experience gaps

**Measurement:** Form start vs. submit, scroll depth, time-to-interactive.

Capture Leakage

**What it is:** Lead information is captured but lost, duplicated, or corrupted.

**Signals:** - Missing required fields (phone, company, source) - Duplicate leads not merged - Source attribution lost - Leads stuck in "new" status

**Measurement:** Field completion rate, duplicate rate, source coverage.

Qualification Leakage

**What it is:** Leads aren't assessed consistently, so hot leads cool and cold leads consume capacity.

**Signals:** - No scoring model or outdated model - Manual qualification only - Inconsistent criteria across reps - No feedback loop from sales outcomes

**Measurement:** Score distribution, qualification-to-meeting rate, false positive/negative rates.

Assignment Leakage

**What it is:** Qualified leads sit unassigned or go to the wrong person.

**Signals:** - Time-to-assign > SLA - Round-robin imbalances - Territory mismatches - No fallback when owner unavailable

**Measurement:** Assignment latency, workload variance, reassignment rate.

Response Leakage

**What it is:** First response is too slow, wrong channel, or generic.

**Signals:** - First response time > 5 min (hot), > 1 hr (warm) - Single-channel attempts only - Template-only replies - No follow-up sequence

**Measurement:** First response time by lead class, channel mix, sequence completion.

Follow-up Leakage

**What it is:** One attempt and done — no structured persistence.

**Signals:** - Average touches < 3 before giving up - No multi-channel cadence - Manual tracking only - No "lead rescue" for stalled prospects

**Measurement:** Touches per lead, channel diversity, rescue conversion rate.

Appointment Leakage

**What it is:** Meetings booked but not held, or held with wrong preparation.

**Signals:** - No-show rate > 15% - No prep materials sent - Calendar conflicts - No confirmation workflow

**Measurement:** Show rate, prep completion, reschedule rate.

Proposal Leakage

**What it is:** Proposals sent but stalled — no urgency, no decision framework.

**Signals:** - Proposal-to-close time increasing - Low proposal view/engagement - No mutual action plan - Discounting as primary lever

**Measurement:** Proposal send-to-sign time, engagement metrics, discount depth.

Closing Leakage

**What it is:** Verbal commitment but contract delayed or lost.

**Signals:** - Verbal-to-signed gap > 48 hrs - Legal/procurement bottlenecks - No e-signature workflow - Champion not equipped

**Measurement:** Verbal-to-signed time, contract turnaround, champion activity.

Attribution Leakage

**What it is:** You can't trace revenue back to the marketing that produced it.

**Signals:** - "Direct" or "unknown" source on closed deals - No link between campaign and opportunity - Attribution window too short/long - Offline conversions not imported

**Measurement:** Attribution coverage, model accuracy, CAC by channel.

How to Measure Leakage End-to-End

1. **Instrument every stage** — UTM persistence, form events, assignment timestamps, response timestamps, meeting outcomes, proposal events, contract events. 2. **Build a funnel dashboard** — One view from click to revenue with conversion rates at each stage. 3. **Set SLAs per stage** — Acquisition: CTR, CPL. Landing: form rate. Capture: field completeness. Qualification: score coverage. Assignment: latency. Response: first-touch time. Follow-up: touch count. Appointment: show rate. Proposal: engagement. Closing: verbal-to-signed. Attribution: coverage. 4. **Weekly leak review** — Pick one stage, drill into bottom quartile, assign fixes. 5. **Close the loop** — Feed closed-won/closed-lost back into scoring and attribution.
